BMO的Project Management Office架構

Bank of Montreal 又或簡稱BMO,是加拿大四大龍頭銀行之一。公司有數十個不同部門,BMO的Project Management是採用Directive PMO的管理模式,每個部門下面有自己的Project Management Office (PMO)。並不像有些公司,選擇使用Supportive PMO和Controlling PMO模式。

這樣的配置,其實是相當合理的。以BMO的規模而言,已經不是普通中小型公司,也因此每個部門的專案型式和人員需求都相當不一樣,有些案子需要由雇用有相關學經歷的人員,才能夠理解案子並容易上手。如果能由部門主管挑選最合適的人選,對於案子的推動是絕對是有好處的。

需求量最高的職位

如果各位要找Project Management Office (PMO)的工作,可以先稍微了解一下,這間公司對於各個職位的需求數量。

隸屬於BMO各部門下面的PMO人員配置,我統計了幾大部門的需求總合,請見下方統計列表。

PMO部門人員配置

依照部門所需,有的部門可能是#1–10的職位都有開缺。

但我也看過有部門只有開#4–7的職缺。

因此,職務需求小總結,職缺最多的前三名為:

  1. Project Manager
  2. Senior Project Manager
  3. Project Governance Manager

PMO職位工作內容

接著我歸納了各個部門底下PMO的職位內容,大多都寫得大同小異,感覺是用同一個模板,稍作修改而已。

我想分享一下 Program Manager、Senior Project Manager、Project Manager、以及Associate Project Manager的職務內容。

Program Manager 工作內容

  • Establishes and directs strategic programs (highly complex and large in nature) or large/multiple projects which have been initiated by Accountable Executive
  • Manages strategic programs/projects which can span multiple functions and/or business groups/LOBs, and contains multiple inter-related projects
  • Holds primary projects relationship with executives from both business and T&O
  • Ensures coordination of subsidiary programs/projects and delivery is aligned across all initiatives to obtain the desired business benefit which is the prime measure of success
  • Understand breadth and depth of multiple lines of business and facilitates communication between multiple stakeholders
  • Directs, manages, and coordinates team members

Senior Project Manager工作內容

  • Establishes and directs strategic projects initiated by an Accountable Executive
  • Manages strategic projects which are often highly complex and large-scale in nature, spanning multiple functions and/or business groups/LOBs
  • Holds primary project relationship with executives from both business and T&O
  • Ensures that a successful business outcome is the prime measure of success
  • Directs, manages, and coordinates team members

Project Manager工作內容

  • Establishes and leads assigned projects initiated by an Accountable Executive
  • Holds the primary project relationship with the Accountable Executive and Senior Project/Program Manager
  • Ensures that a successful business outcome is the prime measure of success
  • Leverages solid understanding of their line of business to facilitate communication with other program/project managers and stakeholders
  • Directs, manages, and coordinates team members including other sub-project managers, business and technology resources, user groups

Associate Project Manager工作內容

  • Accountable for acting in various project roles such as Team Leader, Project Coordinator, Project Administrator, up to Project Manager for small to medium projects
  • Undertakes the creation of new deliverables or changes to existing deliverables of varying size and complexity
  • Coordinates or manages team members, and project resources including people from other BMO areas, user groups, and internal and external contractors
